The challenge

What wasn’t working.

Agents kept their own lists, the office kept parallel spreadsheets, and month-end figures were reconciled by hand. Every deal meant the same details typed into letters, checklists and workbooks, and the principal relied on a weekly report a paralegal put together by hand. Anti-money-laundering rules added checks to every party on every deal, with a five-year audit trail.

The audit

What we found.

We sat with agents, paralegals, finance and the principal, and timed the jobs they repeated every week.

  • About half of the 250 portal enquiries a week arrived with no agent assigned.
  • Paralegals wrote four letters by hand each time a deal file opened.
  • The monthly commission sheet took most of a day in Excel.
  • The principal’s weekly outstanding-deals report was assembled by hand.
  • Around 100 open deals were followed up by scanning files for what was late.

The same deal details were typed four or five times, by people who should have been selling or closing.

What we built

One system for the whole agency, with the agency’s own rules built in, and AI where the typing was.

    Leads and listings

    Portal enquiries arrive in the system de-duplicated, linked to the listing and routed to an agent. Buyers are matched to listings and sent property links in one step.

  2. 02

    Deals, offer to registration

    A deal file carries the signed offer, the attorney, the deadlines and every document. Party letters are drafted with the dates already calculated, and late deals flag themselves.

  3. 03

    Compliance on every party

    Anti-money-laundering checks follow a checklist for each kind of party, with instant ID checks and a client upload link instead of chasing copies.

  4. 04

    Commission and finance

    Splits, payslips and the monthly commission sheet come from the deals themselves. No commission is paid without two approvals.

  5. 05

    An assistant for the everyday

    Listing descriptions, follow-ups, document drafts and 16 everyday jobs, done from a request in plain language. Staff can also connect their own AI assistant, limited to what they are allowed to see.
